Crumbling, flaking, or pitted chimney brick is almost always spalling, and the root cause is water, not age. Brick is porous, so it soaks up rain. When that trapped moisture freezes it expands roughly 9 percent, and each freeze-thaw cycle pops thin layers off the brick face. Around Puget Sound, the surprise is that our mild, wet winters can be harder on masonry than a deep-freeze climate: bricks stay saturated for weeks, then cross the freezing line dozens of times, so the damage compounds fast. The Chimney Safety Institute of America notes that water causes more masonry chimney damage than fire. Failing mortar joints usually let the water in.

Why brick crumbles: the freeze-thaw cycle
Brick and mortar act like a sponge. When flashing, a cap, a crown, or open mortar joints let rain in, water absorbs into the masonry and sits there. In the Pacific Northwest, temperatures hover near freezing through much of winter, so a saturated chimney can swing above and below 32 degrees over and over. Water expands as it freezes, pushing microscopic layers of the brick apart, and when it thaws it carries bits of brick away. Repeat that hundreds of times and the smooth outer face flakes, pits, and eventually falls off in chips.
Cheaper or softer brick spalls faster, and so does brick that was never meant to face weather, such as interior brick reused on an exterior chimney. But even good masonry fails once water has a steady path in.
Failing mortar is often the real culprit
Mortar is softer than brick by design, so it wears first. Once joints crack, recess, or turn to sand you can scrape out with a screwdriver, water flows straight into the wall. That is why brick deterioration and mortar failure usually appear together. The masonry repair for open joints is tuckpointing: grinding out the failed mortar and packing in fresh, matched mortar to reseal the joints and restore the wall's strength. Tuckpointing addresses the leak path; it does not, by itself, restore brick that has already crumbled.
Warning signs to watch for
- Flakes, chips, or a fine reddish grit collecting on the roof or at the chimney base
- Brick faces that look pitted, pockmarked, or hollowed
- Mortar joints that are cracked, recessed, or crumbling to sand

What you can safely do
From the ground, look up at the chimney with binoculars and note what you see: flaking, missing brick, dark water tracks, or debris on the roof. Photograph it for reference. Do not climb onto the roof or try to chisel and re-mortar joints yourself; roof and height work on a compromised chimney is genuinely dangerous, and patch jobs with the wrong mortar trap moisture and speed up decay. Keep using the fireplace only if a professional has confirmed the chimney is structurally sound.
The professional repair
A professional inspects the full chimney on-site to separate surface spalling from structural damage, and to find the water entry point, which is frequently the cap, crown, or flashing rather than the brick itself. Depending on findings, the plan may include tuckpointing failed joints, replacing spalled brick, rebuilding the crown, correcting flashing, or in severe cases rebuilding a section. How to prevent spalling
Once repairs are done and the masonry is dry, a breathable, vapor-permeable water repellent helps keep new rain out while letting existing moisture escape; CSIA specifically recommends vapor-permeable products so you do not seal moisture inside the wall. Is spalling brick dangerous or just ugly?
It depends on how deep it goes. Light surface flaking is mainly cosmetic in the short term but signals an active water problem that will worsen. Deep loss, leaning, bulging, or missing brick can be a structural concern. Only an on-site inspection can tell the two apart, so it is worth having crumbling brick looked at rather than guessed at.
Can crumbling bricks be repaired, or does the whole chimney need rebuilding?
Most chimneys do not need a full rebuild. Individual spalled bricks can be replaced and open mortar joints tuckpointed, provided the water source is corrected. A full or partial rebuild is reserved for chimneys with widespread structural deterioration. An inspection determines the scope.
Why is my chimney spalling in mild Seattle winters instead of a freezing climate?
Freeze-thaw damage is driven by cycles, not by extreme cold. Puget Sound's long wet season keeps brick saturated, and temperatures cross the freezing point repeatedly through winter. A saturated brick that freezes and thaws dozens of times can degrade faster than a dry brick in a hard, stable freeze.
Will sealing or painting my chimney stop the crumbling?
Ordinary paint or a non-breathable sealer can make things worse by trapping moisture inside the brick. A vapor-permeable water repellent applied after repairs, on dry masonry, is the right approach because it blocks incoming rain while letting existing moisture escape. Sealing alone will not repair brick that has already spalled.
